The Calibration Lock feature ensures accuracy and trust in the calibration process by preventing unauthorized or unintended changes to ratings and promotion decisions after calibration. This feature is designed to address challenges HR teams face during performance reviews, including inconsistent ratings and lack of accountability in manager reviews.
Why did we build this feature?
Prevent Post-Calibration Edits: Once the calibration of an employee is completed, managers should not be able to edit ratings or promotion decisions. This ensures that final decisions are preserved and the HR team can rely on a stable system.
Without this feature, post-calibration edits could shift the bell curve, creating discrepancies and undermining trust.
Hold Managers Accountable: By locking ratings and comparing pre-calibrated and calibrated values, HR teams can identify managers who might need coaching to provide thoughtful initial ratings.
What Can You Do with Calibration Lock?
How can you lock the manager's rating?
Once an employee is added to a calibration set, their rating and promotion status will be locked. This helps the HR team compare pre-calibrated and calibrated ratings and identify managers requiring coaching.
What all field managers won't be able to edit after the lock?
Final Rating (Managers can still edit the final comment to align the feedback with the rating).
Promotion Status (Managers can still edit the promotion justification questions to align the feedback with the status).
Who can mark someone as calibrated?
There are two configurations, and based on the configuration you have chosen, respective users can mark someone as calibrated:
Config-1 (default): Performance Admin & respective HRBPs.
Config-2: Performance Admin, respective HRBPs, and Line managers (not direct managers).

How can you mark someone as calibrated?
Mark an individual as Calibrated:
On the calibrations tab, use the Calibrated column in the employee table. Change the value to “Yes” to mark the employee as calibrated.
When the performance admin or HRBP changes the rating of an employee, then it would be marked as calibrated.
Bulk Calibration: Mark a group of employees as calibrated in one go using Mark as Calibrated feature. Use cases include:
Mark as calibrated for employees rated as "3" without further discussion.
Mark the rest as "calibrated" in cases where there’s no contention during the discussions.
Lock ratings once everyone is discussed and aligned in the calibration set.
Where can I see %people marked as calibrated?
On the Calibrations tab or in a Calibration Set, there is a metric at the top that shows the percentage of people marked as calibrated. This helps admins, HRBPs, and leaders track progress.
Who can change the rating once someone is marked as calibrated?
Based on the selected configuration (mentioned in the “Who Can Mark Someone as Calibrated” section), respective users can change the rating and promotion status before the manager sign-off date.
After the Manager Sign-Off Date:
Nobody can change the rating and promotion status unless the manager sign-off date is extended.
If the Performance Admin has enabled the "Publish" option, no changes to the rating can be made.
