Calibration Lock & Status
The Calibration Lock feature ensures accuracy and trust in the calibration process by preventing unauthorized or unintended changes to ratings and promotion decisions after calibration. It addresses common challenges faced by HR teams during performance reviews, including inconsistent ratings and a lack of accountability in manager reviews.
Why did we build this feature?
Prevent Post-Calibration Edits
Once an employee’s calibration is completed, managers cannot change ratings or promotion decisions.
This preserves final decisions and maintains a stable system.
Without this feature, post-calibration edits could shift the bell curve, creating discrepancies and undermining trust.
Hold Managers Accountable
By locking ratings and comparing pre-calibrated and calibrated values, HR can identify managers who may need coaching to provide thoughtful initial ratings.
How Calibration Lock Works
Manager Final Rating & Promotion Status Lock:
Before Manager Submission Deadline Managers can freely edit the review forms, including ratings, promotion recommendations, and written feedback.
After the Manager Submission Deadline
The final rating and promotion recommendation for each employee are locked.
Managers can still update written feedback and other supporting ratings for other questions, but cannot change the final rating or promotion status.
This lock ensures HR can accurately track the differences between pre-calibrated and calibrated ratings.
If a Manager Misses the Submission Deadline:
Managers have until the manager sign-off date to submit their forms.
Once submitted, the final rating and promotion recommendation are immediately locked and uneditable.
Who can mark someone as calibrated?
There are two configurations:
Config-1 (default): Performance Admin & respective HRBPs
Config-2: Performance Admin, respective HRBPs, and Line Managers (not direct managers)

How can you mark someone as calibrated?
Individual Calibration:
Go to the Calibrations tab.
In the Calibrated column of the employee table, change the value to Yes.
If the Performance Admin or HRBP changes an employee’s rating, the employee is automatically marked as calibrated.
Bulk Calibration:
Mark multiple employees as calibrated at once using the Mark as Calibrated feature.
Use cases include:
Apply Filter – Use the filter option to display employees with a rating of 3/5, whom you need to mark as calibrated without any further discussion.
Select Action – Click on the Mark as Calibrated button.
Confirm – All employees with a rating of 3 will now be marked as calibrated.
Tracking Calibration Progress
The Calibrations tab or a Calibration Set displays the percentage of employees marked as calibrated.
This metric helps admins, HRBPs, and leaders track progress in real-time.
Changing Ratings After Manager Submission
Before Manager Sign-Off Date:
Users configured in the “Who Can Mark Someone as Calibrated” section can update ratings and promotion status.
After Manager Sign-Off Date:
No one can change the rating or promotion status unless the manager sign-off date is extended.
If the Publish option is enabled by the Performance Admin, no changes can be made to ratings.
