Calibration Lock & Status

The Calibration Lock feature ensures fairness, accuracy, and accountability in the performance calibration process. It prevents unauthorized or unintended edits to ratings or promotion decisions once calibration is complete, helping maintain consistency and trust across the organization.

Why did we build this feature?

  1. Prevent Post-Calibration Edits

  • Once an employee is calibrated, managers cannot modify final ratings or promotion decisions.

  • This preserves approved decisions and prevents shifts in the bell curve.

  • Without locking, post-calibration edits can cause discrepancies and reduce trust in the review process.

  1. Ensure Manager Accountability

  • By locking final values and comparing pre-calibrated and calibrated ratings, HR can identify managers who may need coaching on providing accurate initial assessments.

How Calibration Lock Works

Manager Final Rating & Promotion Status Lock

A. Before the Manager Submission Deadline

  • Managers can freely edit:

    • Final ratings

    • Promotion recommendations

    • Written feedback

    • Supporting question ratings

B. After the Manager Submission Deadline

  • Final rating and promotion recommendation are locked.

  • Managers can still edit:

    • Written feedback

    • Supporting ratings (except the final rating)

They cannot change the final rating or promotion status. This ensures HR can track the difference between initial ratings and calibrated outcomes.

If a Manager Misses the Submission Deadline

  • Managers have until the Manager Sign-Off Date to submit the review form.

  • Once submitted, the final rating and promotion recommendation are immediately locked.

Who can mark someone as calibrated?

There are two configuration options:

  • Config 1 (Default):

    • Performance Admin

    • Respective HRBPs

    • Commitee members

  • Config 2:

    • Performance Admin

    • Respective HRBPs

    • Committee Members

    • Line Managers (excluding direct managers)

How can you mark someone as calibrated?

Individual Calibration

  • Go to the Calibrations tab.

  • In the Calibrated column, change the value to Yes.

  • If a Performance Admin or HRBP updates an employee’s rating, the system automatically marks the employee as Calibrated.

Bulk Calibration

Use this when calibrating large groups of employees.

Steps:

  1. Apply Filters (e.g., show all employees with a rating of 3/5).

  2. Select Action → Mark as Calibrated.

  3. Confirm to mark all selected employees as calibrated.

Changing Ratings After Manager Submission

Before the Manager Sign-Off Date

  • Users defined in the “Who Can Mark Someone as Calibrated” configuration can still update final ratings and promotion status.

After the Manager Sign-Off Date

  • Ratings and promotion decisions cannot be edited, unless the sign-off date is extended.

  • If Publish is enabled by the Performance Admin, no further changes are allowed.

Tracking Calibration Progress

  • The Calibrations tab or a Calibration Set displays the percentage of employees marked as calibrated.

  • This metric helps admins, HRBPs, and leaders track progress in real-time.
